Buying Machine Vision Direct vs Through a Distributor: Which Is Right for You?

The short version

  • Buying direct removes the distributor’s margin, but not the cost of sale, so it is rarely as cheap as it first looks.
  • A manufacturer can only offer its own products. An independent distributor finds the best fit across many makers, including specialist parts.
  • Some manufacturers now rebadge a mainstream range to look like a one-stop-shop, but you won’t find specialist optics, novel lighting or robotics-rated cables.

A note before we begin: I consult with Clearview, and I have spent many years on the distribution side of this industry, including building and selling a distribution business and running Stemmer Imaging’s UK operation. So I have seen this question from both sides of the counter. I have no interest in talking you out of buying direct where it makes sense, only in helping you understand what you are really trading away when you do.

In short: buy direct when you are a large, vision-led business standardised on one manufacturer’s platform, with the in-house expertise to support it. Buy through an independent distributor when you need vendor-neutral advice, components from several manufacturers, ongoing engineering support, or simply a partner to look after the vision side for you. In my experience, most real-world machine vision applications fall into the second group. Here is the reasoning behind that, point by point.

Is Buying Direct Actually Cheaper?

Usually less than you would expect, and often not at all. The intuition is that removing the distributor removes a layer of margin and the saving lands in your pocket. The flaw in that logic is simple: there is always a cost of sale. Someone still has to qualify the application, hold stock, manage the order, handle returns and provide technical support. When you cut out the distributor, that cost does not vanish. It simply moves onto the manufacturer’s books, and it still has to be paid for somewhere in the price.

The economics of coverage make this sharper. A manufacturer will often serve an entire region like Europe with one salesperson and one support engineer. A distributor network looks completely different: each country distributor has people on the ground locally, frequently several sales and support staff who speak the language and can be on your site quickly. For a manufacturer to match that coverage it would need local premises and local people in every territory, which is a substantial fixed cost, and that cost has to be recovered too. So the margin you think you are saving is, in large part, simply paying for capability you would otherwise have to do without.

Do You Get Better Choice and More Independent Advice?

This, for me, is the single strongest argument for an independent distributor, and the one most often underestimated. A manufacturer can only ever offer you what it makes. Two cameras from two makers may both “do the job” on paper, but the difference between superficially similar products can be the difference between an elegant, robust solution and a constant fight. A particular sensor, shutter behaviour, interface or software feature can suit your application far better than the obvious alternative, and only a distributor that sells across the whole market can reach for it. A telecentric lens that solves a stubborn measurement problem, for instance, is exactly the kind of specialist optic that turns a marginal application into a robust one, and exactly the kind of part a single-vendor range tends not to carry.

It is worth being alert to a recent twist. Some manufacturers now try to look like a one-stop-shop, much like a distributor, by rebadging other suppliers’ lenses, lighting and cables and developing their own software. Basler is a good example, building out a broad portfolio while running a hybrid model that sells both directly and through distributors. Even a long-established name like Cognex extends its range this way, though its route to market is direct only. On the surface this can look like the breadth a distributor offers, but it is not the same thing. These companies select the products most likely to address the bulk of the market, so what you tend not to find is a telecentric lens, a novel lighting approach, or a cable rated for robotics or harsh-environment use. The appearance of choice is real, but the choice itself is still curated to suit the manufacturer, not the problem in front of you.

This is where genuine independence earns its keep. Having seen at first hand how Clearview works, the difference is that they are not confined to a pre-selected house range; they keep looking until they find the product that gives the most elegant solution, even when it sits well outside the obvious mainstream choices. Most genuinely challenging applications combine components from several manufacturers anyway, so the question that really matters is this: if the best answer involves another maker’s product, will anyone tell you? With a direct channel, the answer is structurally no.

Who Has Your Back When Something Goes Wrong?

Machine vision projects need real support, the get-into-the-detail kind, for when an inspection is failing on a live line and production is waiting. So the question is not “who sold it to me?” but “who will stay engaged when it gets difficult?” An independent distributor with certified vision professionals can investigate a problem objectively and, crucially, tell you honestly if a component simply will not do the job, then offer a workable alternative. A manufacturer is in a more awkward position: conceding that its product cannot solve your problem means conceding the business. That is not bad faith, it is a conflict of interest baked into the model, and an independent partner does not carry it.

But Doesn’t the Manufacturer Have Direct Access to the Engineers?

In principle, yes, and it is a fair point: who better to support a product than the people who designed it? In practice, it depends entirely on how important you are to them. Unless you are a very large customer, you are unlikely to be in the manufacturer’s focus, because their limited technical resource is, quite rationally, pointed at their biggest accounts. A good distributor, by contrast, is itself a significant customer to that manufacturer, with a long-standing relationship and the internal knowledge of exactly who to call to get a real answer. In other words, the distributor can often reach the developers faster on your behalf than you could yourself.

Is Vision Core to Your Business, or Just Part of It?

This is often the deciding question. The very largest vision users, the businesses whose products are vision-heavy and who employ their own experts in-house, frequently have the capacity, and are prepared to allocate the time, to continuously evaluate the whole market across all manufacturers themselves. They guide their own machine vision roadmap and manage their own component lifecycle, and for them a direct relationship with the key makers can make very good sense.

Many OEMs are in a different position entirely. They build excellent products that happen to integrate vision, without being vision specialists, and they neither want nor need to become them. For these companies an independent advisor is invaluable. A good distributor effectively looks after the vision element on their behalf: staying close to the technology, recommending advances that could give their product an edge, and building a long-term partnership rather than simply filling orders. What About Obsolescence and Supply Continuity?

There is a longer-term dimension that rarely features in the initial decision but matters enormously over the life of a product. Sensors are discontinued, models are superseded, and lead times can stretch without warning. If you have bought direct and tied your design to a single manufacturer, your supply continuity is tied to that manufacturer’s roadmap, and your options narrow when something reaches end-of-life. A distributor working across many manufacturers can flag an impending end-of-life, help you arrange a last-time buy, advise on a compliant successor, and offer a genuine second source if a part becomes hard to get. For anyone building a product that has to stay in production for years, that resilience is worth a great deal.

So When Does Buying Direct Make Sense?

When your specification is fixed, you buy in real volume, you have standardised on one platform, and you have the in-house expertise to support it. Then the direct route genuinely has the edge: you will have the manufacturer’s attention, their best technical people, and more room to negotiate a keener price. I would never argue otherwise.

Here is what surprises people, though, and it is one of the clearest lessons from my own years as a distributor: even the largest customers, the ones who could command the manufacturer’s full attention, very often still buy through distributors. Not out of habit, but for the value-added services that direct simply doesn’t provide:

  • Pre-programming or locking firmware to a fixed, validated version, so every unit behaves identically and nothing changes underneath you without warning.
  • Pre-fitting and focusing lenses to cameras, so the part arrives as a ready-to-use assembly and your production team has less to do on the line.
  • Consolidating every component from multiple makers onto a single bill of materials (BOM) and one purchase order (PO), with one delivery and one point of accountability.
  • Kitting, custom cabling and calibration that turn a box of parts into something closer to a sub-assembly.

None of these is glamorous, but together they remove cost, risk and effort from your own operation, and they reduce the number of suppliers and relationships you have to manage. For a busy OEM, that operational simplicity is frequently worth more than the few percent saved by buying direct.

Which Route Is Right for You?

If you are a large, vision-led account standardised on one platform, with the expertise to support it in-house, buying direct can serve you well, and you may earn a keener price into the bargain. For most genuinely challenging or multi-vendor applications, an independent distributor that offers vendor-neutral advice, ongoing engineering support and supply-chain resilience is the safer starting point. The cost of sale exists either way; the real question is what you get for it.
